Project Rescue

Magento Project Rescue

Magento project rescue for stores another agency left stalled, broken after launch or stuck between versions. We take over Magento 2 and Adobe Commerce builds, on Luma, Hyvä or PWA, at any stage: stabilise first, read the code, then finish the work with a certified team.

Magento fails in specific ways

Why Magento Projects Stall, and Where We Start

Magento projects do not fail at random. An upgrade stops halfway because the theme will not compile on the new PHP and nobody budgeted for the forty extensions behind it. A PWA storefront launches without the features the Luma store had, and the team that built it has moved on. Core files get edited in place, so every upgrade path runs through code nobody documented. Or the patches simply stop: 2.4.6 and everything older has left standard support, 2.4.7 follows on 31 May 2027, and a store that missed the SessionReaper fix has a door open that Adobe closed months ago. Each of these has a known shape, and each has a known order of work: make the store safe, read what we have inherited, plan the path with estimates, then finish it with the same team. Where the honest answer is that the code cannot carry the business, we say so with the numbers and plan a rebuild that keeps your data and your rankings.

Six Signs a Magento Project Needs Rescuing

If three or more of these apply, book the call. If one does, it is still worth a conversation.

The Upgrade Stuck Between Versions

Production on one version, staging half way to the next, and a theme that will not compile on the new PHP. Nobody dares to deploy.

Extensions Fighting Each Other

Forty modules from a dozen vendors, half of them unpatched, three of them overriding the same checkout class. Every fix breaks something else.

The PWA Never Reached Parity

The headless storefront launched without half of what the Luma store did, and the team that built it has moved on. Customers found the gaps first.

Cloud Bills Nobody Can Explain

Adobe Commerce Cloud environments nobody uses, cron jobs that never finish, and a monthly invoice that climbs while performance falls.

Security Patches Months Behind

Adobe shipped the fix and the store never got it. Admin users nobody created have started to appear, and the payment processor is asking questions.

Core Edited, Nothing Documented

Core files changed in place, no version control, and a command line that fails. Every upgrade path runs through code only one person understood.

How a Magento rescue runs

How Our Magento Project Rescue Works

01

Stabilise

Admin, SSH and deploy access first, then tested backups and a staging copy. Error monitoring goes on the store, the known vulnerabilities are patched, and a short list of hotfixes stops the orders leaking.

02

Read

Then the code: core overrides and preferences, every extension against its vendor's latest release, the database, media and indexers, cron and queues, and the hosting bill. The report ranks each finding by what it costs you, in language your team can act on.

Plan

The plan names the upgrade path, which extensions to replace, which custom code to rewrite and which to keep, in the order that gets the store safe first and fast second. Each item carries an estimate. If Hyvä or a rebuild is the better road, the plan says so.

04

Deliver

Staging first, always. A regression suite covers checkout, catalog, customer accounts and every integration before the go-live window, and the window has a rollback. Documentation is written as we go, so the store is never one person's secret again.

The first week, in writing

What a Magento Project Rescue Produces in Week One

2 days to a first opinion on the code1 week to a patched store and an upgrade plan

By Friday of the first week the store is safe and you know what you own. Safe means admin, SSH and deploy access in your name, a tested backup, error monitoring on production, the known Adobe security fixes applied and the orders leak stopped with a short list of hotfixes. Knowing what you own means the state-of-the-store report: which version and patch level the store really runs, every extension against its vendor's current release, where core was overridden and how, the state of the database, media, indexers and cron, what the Cloud or hosting bill is paying for, and the open security findings, each ranked by what it costs you. The plan that follows names the upgrade path with dates, the modules to replace or rewrite, whether Hyvä or a PWA fix belongs in the same run, and an estimate against every item. It is written for Magento developers, yours or ours, so the work can start the following Monday without another discovery phase.

Three Ways to Start a Magento Rescue

Week One Stabilisation

A fixed-scope week for a Magento store that is live and in trouble: access recovered, known vulnerabilities patched, monitoring on, the orders leak stopped, and the state-of-the-store report in your hands by Friday. Priced after the free read.

Access and backups Vulnerabilities patched Monitoring Written report

Takeover and Finish

We pick up the build where it stopped, finish the upgrade, the PWA or the integration against the original brief, and carry it to a go-live with a rollback. The same team from the first call to the handover.

Magento Open Source Adobe Commerce and Cloud Luma, Hyvä and PWA ERP and payment integrations

Keep It Patched Afterwards

The rescue ends with a store on a supported version. Ongoing support keeps it there: every Adobe security release tested on staging and applied on time, with monitoring, a monthly report and someone to call when a vulnerability lands.

FAQ

Frequently Asked Questions

Still have questions?

Tell us about your store and we will come back with straight answers.

Talk to us

Can you take over a half-finished Magento 2 upgrade?

Yes, and it is the most common rescue we see. We read both environments, decide whether to finish the upgrade in place or restart it from a clean Composer state, sort the theme and extension compatibility first, and rehearse the whole run on staging before production is touched. The store keeps trading on the old version until the new one passes the regression suite.

Will you work with the extensions we already paid for?

Wherever the vendor supports the version we are moving to, yes. Where a module has been abandoned or overrides the same code as another, we recommend a replacement and show what it costs against keeping it. Licences bought under the previous agency's account can usually be re-issued to you, and we handle that conversation with the vendor.

We are on Adobe Commerce Cloud. Can you take over the project there?

Yes. We work inside your Cloud project with its environments and pipeline, review which environments and cron jobs are actually used, and bring the deployment back to a state where a release is routine. The review often finds the reason the invoice keeps climbing.

The previous agency edited core files. Is that recoverable?

Usually. We diff the store against a clean copy of the same version, move each change into a module, a preference or a plugin where it belongs, and document the few that cannot be moved. Once that is done the upgrade path is open again.

The store is live and losing orders. What happens while you read the code?

Stabilisation runs first and the reading runs beside it. Hotfixes for whatever is losing orders, error monitoring and the known vulnerabilities patched are the first days' work, so by the time the report is written the store has stopped bleeding.

How do you price a takeover?

Individually, after the free read, once we know the version, the extension stack, the hosting and how urgent the situation is. The first week has a fixed scope and a fixed price agreed before it starts, and the plan it produces carries an estimate per item. There is no price list on this site because no two Magento stores arrive in the same state.

Do you need the previous agency's cooperation?

No. Their cooperation shortens the first week, but repository history, hosting access, Adobe account access and extension licences can all be recovered without them, and we have done it many times. We will not contact them unless you ask us to.

Can we move to Hyvä while you are in there?

Often that is the right moment. Hyvä has been free and open source since November 2025, and a store that is being stabilised and upgraded anyway can take the new frontend in the same plan rather than as a separate project later. The report says whether your extension stack makes that a small step or a large one.

Which Magento versions do you take on?

Magento 2.3 and later, Open Source and Adobe Commerce, on-premise and Cloud. Stores on 2.4.6 or older have left Adobe's standard support, and the extended and security-only windows that remain are a countdown, so an upgrade is part of any rescue plan for them. A Magento 1 store is a migration rather than a rescue, and we handle those on the platform migration service.

How long does a Magento project rescue take?

Stabilisation is the first week. A stalled upgrade usually finishes in four to eight weeks after that, a PWA or integration takeover in two to three months, and a store that needs a new frontend or a rebuild is planned as its own project with dates in the plan. The plan gives you the timeline for your store rather than an average.

What does the Magento state-of-the-store report cover?

Version and patch level, core overrides and preferences, every extension against its vendor's current release, custom modules and their quality, the database, media, indexers, cron and message queues, the hosting or Cloud setup and what it costs, integrations, and the open security findings. Each item is ranked by what it costs you and paired with its fix.

Can you rescue a Magento PWA or headless storefront?

Yes. PWA Studio, Hyvä and custom headless builds are all in scope. The read covers the GraphQL layer, the frontend build and the gap between the storefront and what the Magento backend can do. Five of our published case studies are Magento PWA builds, so parity problems are familiar ground.

Do you rescue Magento Open Source stores or only Adobe Commerce?

Both, on-premise and on Cloud. Open Source stores get no extended support from Adobe, so an unsupported version is more urgent there, and the plan treats it that way.

Will the rescue affect our rankings or our customer data?

Rankings are protected on purpose: any URL change carries redirects, structured data checks and a ranking watch. Customer data stays in your database and your accounts; we work inside your environments rather than copies of them, under an NDA signed before we see anything.
